Why splitting the two suppliers costs more

An AI feature inside a mobile product is not "the app" plus "the model". It is a set of decisions that belong to neither supplier if you hire two:

  • What is the latency budget, and what does the interface show while waiting?
  • What happens offline, or on a train, mid-request?
  • Where is the per-user cost cap, and who enforces it — client or server?
  • When the model returns nonsense, does the app show it, retry, or degrade to something deterministic?
  • Who pays for the round trip when a prompt change breaks a screen?

Every one of those sits at the seam. With two suppliers each will answer reasonably from their side and the result will be incoherent, and you will chair the meeting where they discover it.

Split suppliers along systems, never along a single user interaction.
